Tomas Maltha Krogh, fractional CCO

The short answer

What is a fractional chief commercial officer?

A fractional chief commercial officer (CCO), also called a fractional commercial director, is a senior commercial leader who works in your business one or two days a week instead of full-time. I own marketing and sales as one engine: I build it, measure it and get it sold.

Typical UK cost: £4,000 to £8,000 a month. Mine: £3,000 for one day a week, £5,500 for two. What it costs →

When it makes sense

You probably need this if.

  • -Growth depends on the founder's network, and nobody knows where the next customer comes from.
  • -You spend on marketing but can't say which pound brought in a customer.
  • -Your brand looks and sounds like everyone else in your market.
  • -Your data sits in five tools and nobody steers by it.
  • -Leads come in, but there's no process that turns them into revenue.
  • -You've raised and investors expect a commercial plan.

What I bring

Demand first, then the structure to close it.

Still from the Bomae campaign that won a Creative Circle Award in 2021
Bomae campaign. Creative Circle Award 2021, Humour in Advertising. 2M+ views.

Creativity.

A brand and campaigns people talk about. At Bomae, one campaign won a Creative Circle Award and reached 2M+ views.

Data.

Every pound tracked from first click to signed customer. Decisions on numbers, not opinions.

Tech.

AI and automation built into the commercial process, so a small team does the work of a big one.

Then I structure sales around it: a clear process, a pipeline you can read, and pricing that reflects the value you create. Most founders start with sales. I start with why anyone is calling you in the first place.

The first 90 days

What I do in the first 90 days.

  1. Weeks 1-2

    Diagnose.

Brand, channels, data, funnel and pricing. Where demand comes from today, where it leaks, and the three decisions that matter. In writing.

  2. Weeks 3-8

    Build.

Positioning and brand story, the demand engine across content, campaigns, paid and organic, tracking and dashboards, pricing, and a sales process that converts.

  3. Weeks 9-12

    Run and hand over.

A weekly commercial meeting, coaching the team on the numbers, the profile for your first commercial hire and a handover plan.

CCO, CMO or CRO?

Which role do you actually need.

CROPipeline, sales team, forecastDemand exists, but closing doesn't scale
CCOAll of it, plus pricing and the numbers that connect themThe problem is the whole engine

Marketing is the strategy that sets the Ps. Sales closes the leads marketing creates. Split them into two departments and they spend their time blaming each other. I run them as one. CMO vs CCO, and what each costs →

Indifference is the enemy. The riskiest thing you can do is be ignorable.

FAQ

The questions founders actually ask.

What does a fractional CCO actually do?

+

I build the commercial engine, measure it and get it sold, 1-2 days a week: brand and positioning, the marketing that creates demand, the data you steer by, pricing, and a sales process that converts. Between days I'm on Slack or email.

How much does a fractional CCO cost in the UK?

+

The UK market range is £900 to £1,500 a day, usually £4,000 to £8,000 a month for one to two days a week. Mine is £3,000 a month for one day a week and £5,500 for two, excluding VAT. Full cost breakdown →

What's the difference between a fractional CCO and a fractional CMO?

+

A CMO owns marketing. A CCO owns marketing and sales as one department, plus pricing and the numbers that connect a campaign to a signed contract. I believe they belong together: marketing sets the Ps, sales closes what marketing creates. Fractional CMO cost UK →

Should I hire fractional or full-time?

+

Fractional while the commercial engine is being built, full-time once it runs and needs someone every day. Fractional vs full-time →

Do you execute or only advise?

+

Both. I challenge the plan first, then I build it with your team. I don't do the work your team should own long-term.

Who is it for?

+

Founder-led businesses with £1-15M revenue that need commercial leadership but not a full-time executive yet.

How many days a week does a fractional CCO work?

+

One or two for most founder-led businesses. If you need three or more, it's time for a full-time hire.

How fast can we start?

+

Now. I'm available, and we can usually start within a week of the first call.

Is there a minimum term?

+

No. Month to month, no notice period. If it isn't working, you stop.

What if we need more than two days?

+

Then you need a full-time hire, and I'll help you find and onboard them.
